A useful decision record: An important business decision should leave a trace of the question, the evidence, the alternatives and the person responsible for what happens next.
Find the source of delay
Follow a decision through request, review, revision and approval. Record where it waits and why: missing evidence, unclear authority, an unresolved dependency or disagreement about the goal. Keep the time spent reviewing separate from time spent waiting.
Review speed and quality together
Define what a sound decision requires before setting a deadline. Record the consequences of delay and the consequences of acting on incomplete information. Where an action can be reversed, agree on a bounded trial and the conditions for continuing or stopping it.
Use AI within an explicit review process
An AI system can help organize source material, extract candidate facts or prepare a draft comparison. Require the reviewer to check important claims against their sources, label assumptions and retain responsibility for consequential actions. Evaluate the system on the actual task before relying on its output.
